Mobile-First Learning Journey Boosted Telecom Giant’s Operational Efficiency by 48% in 3 Months
A major telecommunications company in Brazil needed its field technicians to deliver two things during every visit: precise fiber-optic installation and a genuinely human customer experience. A field technician qualification program, developed with GP Strategies®, built both skill sets into a single mobile-first learning journey of microlearning, just-in-time video, and hands-on regional practice.
Within just three months of rollout, operational efficiency improved by 48% and the program earned an average rating of 9.7 out of 10 from the technicians who took part in it. The program went on to earn a Silver Brandon Hall Group™ Human Capital Management Excellence Award for Best Competencies and Skill Development in 2026.
Challenge: 1 Visit, 2 Kinds of Expertise
The company’s field technicians work inside customers’ homes, installing and maintaining the fiber-optic connections that anchor its residential and business services. The role demands technical skills to configure the company’s own devices, IoT products, and the fiber infrastructure behind them. But it also demands something harder to train: reading a customer’s mood, communicating with empathy, handling objections, and representing the brand in the most personal setting a customer ever encounters: their own living room.
Key Constraints
Divided training tracks: Technical and behavioral skills were developed on separate training paths, with no single program designed to build both at once.
Underused digital tools: Technicians needed to work fluently in the company’s proprietary field applications and customer service center, not just execute the technical task in front of them.
Personal touchpoints: If technicians weren’t strong in both skill sets, they risked customer frustration in the moments that most determine their perception of the brand.
A cost already visible: The gap between technical and behavioral readiness showed up directly in the numbers, from lower installation accuracy to repeat visits and rework.
Solution: 1 Learning Journey, Built for the Field
GP Strategies worked alongside the company’s training team to design the program as a single, modular learning journey rather than two separate curricula. Instructional design shaped the approach, formats, and narrative arc, while graphic design built a distinctive, motorsport-inspired visual identity to carry across every asset. Scriptwriters, content analysts, and video editors then produced the microlearning modules and vertical video that made up the program.
The journey developed two skill sets in parallel, not in sequence:
- Behavioral capabilities: emotional intelligence, objection handling, communication, and product knowledge
- Technical capabilities: installation best practices, device configuration, and fluency with the company’s proprietary field tools
Technicians were able to access all learning content quickly and intuitively through an interactive app inspired by streaming platforms, on the same mobile devices they already used for work.
Phase 1 | Theoretical Training
Technicians began with asynchronous training through the company's existing corporate learning platform, consisting of short, focused learning pills delivered as e-learning modules and vertical video. These were specifically designed for practicality, to be consumed in the minutes between visits or calls.
Phase 2 | Practical Application & Certification
Synchronous, regionally contextualized sessions led by the company’s internal field specialists turned theory into muscle memory. Certification followed through case studies applied by regional managers, making validation a leader-led moment rather than an isolated test.
Phase 3 | Measuring Results & ROI
Measurement discipline was built into the program's design from the start. As it was rolled out, learner logbooks tracked completion and participation, while a dedicated internal operations team evaluated training costs against tangible benefits over a three-month window.
Impact: A Measurable Shift in 3 Months
The program launched as a pilot with 246 technicians in a single metropolitan region, and the results validated the model quickly enough to support expansion to new regions. Together, these outcomes demonstrate that the program did exactly what it was designed to do: turn capability development into measurable business performance, on the timeline the business required.
Reduction in installation rework: The company’s Installation Rework Rate (IRR), a key operational indicator, fell from a historical peak of 25% to 13% in roughly three months.
NPS for synchronous training (9.34 asynchronous): Technicians rated both the in-person sessions and the self-paced learning highly.
Positive ROI in 3 months: The program paid for its training costs within the three-month evaluation window, on the timeline leadership had set.
Bottom-quartile
Bottom-quartile performers closed the gap: The lowest performers caught up with the top performers, and the top performers kept their results and improved a little further. In other words, the program raised the floor without lowering the ceiling.
Beyond the numbers, the program reframed the technician’s role itself. The company now positions its technicians as consultants: professionals who shape the customer experience as much as the technical outcome of a visit. With the pilot validated, the program has been extended to additional regions, and the company continues transforming its training toward more personalized, digital, and data-driven learning journeys. The program’s results also drew industry recognition: It received a 2026 Brandon Hall Group™ HCM Excellence Award for Best Competencies and Skill Development.
